How the Diagnostic Works

Stop guessing where to intervene

ReWireWorks turns organisational noise into a clearer read on where to intervene. It is designed to help leaders move beyond one-person views, surface-level symptoms, and generic surveys. ReWireWorks gathers structured input across selected participants, analyses patterns across operating system markers, and shows where organisational friction is most likely affecting performance, execution, and value creation.

Practical by design | Designed for leaders who need sharper signal, not more organisational noise.

The point is not to diagnose everything. It is to see enough of the system to know where action is most likely to matter.

Not an engagement score.

Engagement data reveals how individuals within the organisation feel at a point in time. ReWireWorks looks at how the organisation behaves: how decisions move, how information flows, where accountability is clear or unclear, and where friction slows performance.

Looks beneath the visible problem.

Leaders may see a culture issue, a performance issue, a team issue, a conflict issue, or a change issue. ReWireWorks helps show which operating system conditions may be creating it.

Built for practical action.

ReWireWorks is designed to give leaders a clear read on system health and intervention starting points, not a lengthy report that becomes the work or a long list of priorities that compete for attention.

Proportionate by design.

The diagnostic is targeted, structured, and grounded in insider organisational experience. It is designed to create useful signal without becoming another major exercise that adds noise, consumes time, or distracts the organisation from delivery.

The right voices, not every voice | Targeted participation

We cover specific groups and not the entire business. Enough to produce actionable insights rather than a representation of all the views.

Designed for coverage of critical vantage points first.

For each ReWireWorks deployment, we cover:

  • 100% of the Exec + Board cohort — This is a small group, high leverage.
  • A minimum number per key vantage group including:
  • Frontline / client / production
  • Corporate executors (enabling functions)

In practice, for small to medium organisations, that usually totals somewhere between 10–20% of the workforce.

With a minimum of ~50 and a top cap around 150–200 people*. This is the sweet spot where the data stays usable and cost-effective. Beyond that, extra responses add noise and cost, not insight. That's why it becomes affordable to run the diagnostic more than once.

The diagnostic journey

The process is designed to be clear, contained, and easy to follow: confirm the context, define the participant group, complete the structured questionnaire, analyse the patterns, and translate the findings into practical intervention points.

1

Fit conversation*

— Clarify the context, the visible business challenges and persistent issues to confirm whether Advance Access is suitable.
2

Diagnostic setup

— Agree participant groups to gather structured input across perspectives, scope, timing, confidentiality.
3

Participant input

— Selected participants complete the diagnostic.
4

Pattern analysis

— Responses are analysed across the nine operating system markers and six visible lenses. Identify where value is being slowed or lost. Map the strongest intervention starting points.
5

Diagnostic output

— Leaders receive a snapshot of operating system health, key friction points, and likely intervention starting points.
6

Interpretation session*

— Findings are discussed with the sponsor / leadership group.
7

Optional advisory support

— ReWireWorks can support sensemaking, prioritisation, and action planning.

What the diagnostic report may show

The report gives leaders a practical view of operating system health, where value may be slowing or leaking, and which visible problem areas may be the best starting points for intervention.

Abstract visual representing diagnostic process and pattern analysis

It is designed to support leadership and Board-level conversations: Participants receive Board-ready diagnostic insights and practical recommendations. These are focused and structured on where to start, so leaders can focus intervention where it is likely to have the greatest leverage.

It gives leaders a starting baseline that can be tracked through six-monthly checks once intervention begins. The report indicates the health of the organisation's operating system, where value may be slowing or leaking, and which intervention points are likely to matter most.

The report is designed to help leaders move from broad concern to sharper action.

From diagnosis to action | Optional advisory support

After the findings are shared, you have options. You know the conditions that need attention. You understand your business context more closely than someone external.

Abstract visual representing diagnostic process and pattern analysis

You intuitively already know where intervention is likely to have the best leverage.

ReWireWorks provides recommendations in the diagnostic report. Your organisation can initiate action internally, work with your existing advisors, or use ReWireWorks advisory support.

Progress is best tracked at six-month intervals. Shorter cycles may not show meaningful system change. Longer cycles risk losing accountability, momentum, and traction.

Advisory support is available at different points but is most useful when leaders are deciding where to start and how to design interventions for the best effect.

ReWireWorks can help facilitate sensemaking, prioritise intervention areas, and shape action so the response is proportionate, targeted, and connected to the system conditions surfaced by the diagnostic.

Ready to see where the system is slowing value?

If your organisation is at an inflection point, seeing performance slow despite investment, or trying to protect long-term growth while managing short-term pressure, Advance Access gives you early use of the ReWireWorks diagnostic before wider commercial release.
